Platform Engineering in the Age of AI

From DevOps to Platform Engineering: What Actually Changed 

DevOps was a genuine revolution. The idea was simple and powerful: apply agile principles to operations, tear down the wall between dev and ops, and let teams own the full lifecycle of what they build, including the infrastructure running it. 

And it worked, mostly. At software-first companies, it thrived. But at large enterprises, the reality was messier. “DevOps teams” became a new name for the old ops team. Developers were handed infrastructure responsibilities they didn’t always want or know how to manage well. The result: inconsistency, technical debt, and a lot of engineers doing things slightly differently from each other. 

Platform engineering is the response to that. Think of it as DevOps with a UX layer. Instead of simply handing developers the keys to infrastructure, a platform team builds the roads, so every team can move fast without having to reinvent the wheel every time. 

Why Internal Developer Experience Is Now a Strategic Asset 

Here’s something that doesn’t get enough airtime in CIO/CTO conversations: developer friction is a business problem, not just an engineering inconvenience. 

Every time a developer has to figure out how to deploy something from scratch, they’re not building features. Every time a team has a slightly different approach to infrastructure, you’re accumulating inconsistency that costs real money 

Platform engineering fixes this by treating internal developers as customers. The platform team’s job is to make deploying software so easy and consistent that engineers don’t have to think twice about the infrastructure layer. Good internal developer experience isn’t a nice-to-have. It’s what makes everything else, including AI, actually work. 

Here’s Where AI Fits In (And Where It Doesn’t) 

Here’s something we’ve noticed working with engineering teams: AI struggles with ambiguity, but it thrives on patterns. And infrastructure, compared to application business logic, is mostly patterns. 

There are only so many right ways to deploy a well-architected system into AWS. Terraform configurations repeat themselves. CI/CD pipelines follow familiar shapes. Once you recognize that, it changes how you think about where AI can actually help, and where you’re going to get burned relying on it. 

Give an LLM good examples of how your team deploys things, point it at the right tooling, and it can produce a working CI/CD pipeline in the time it used to take to write the Jira ticket for it. 

The Two Mistakes Engineering Teams Keep Making with AI 

Mistake 1: Only Iterating on Output 

Most teams treat AI like a vending machine: put in a prompt, get out a result, tweak the result. That’s one feedback loop, and it’s only half the equation. The other loop is iterating on your inputs: the context, the examples, and the framing you give the model. Better inputs produce better outputs upstream, before you ever have to fix anything. 

This is the shift from prompt engineering to context engineering. Irrelevant or low-quality context actively degrades model performance. Your platform team’s existing modules, patterns, and deployment examples are not just documentation; they’re the best context you can give an AI working in your environment. 

Mistake 2: Going Cold from Zero to One 

The temptation is to say “we don’t have anything yet, so let’s just have AI build it from scratch.” The problem is that without examples to anchor on, output quality is unknown, and if you don’t have the domain expertise to evaluate it, you won’t know it’s wrong until it’s in production. 

There’s a smarter approach: rather than asking AI to build something immediately, use it to interview you first. Tell it your idea and ask it to interrogate your assumptions, such as technical choices, trade-offs, cost implications, and scaling concerns. Build the spec before you build the thing. That conversation surfaces what you don’t know before it becomes a production incident. 

Going from 0 to 1 at speed is a great way to understand what 0 to 1 at scale should actually look like.

Startups and greenfield teams: 

The risk is higher because you have no existing examples to anchor your AI. Mitigate it with expert review, specialized tooling, and the interview technique above. The good news: there’s no longer an excuse not to have infrastructure-as-code from day one; AI has made that baseline achievable for teams of any size. If used correctly of course.  

Established companies with platform teams: 

You’re sitting on an underutilized asset. Your existing Terraform modules, your golden paths, your CI/CD patterns, that’s the context that makes AI output dramatically better. Use it. Don’t go cold when you don’t have to.

Human expertise still steers the machine. Your platform engineers aren’t less valuable because AI can write Terraform; they’re more valuable, because their work is what makes the AI actually useful. The goal isn’t to replace that expertise. It’s to point it in the right direction and let it go further, faster.
